Brand Identity Canvas

Your brand, strategic and expressive, on one page.

The Brand Identity Canvas connects why you exist with how you sound and look. Made for founders, brand leads and marketers who want to treat brand identity as a strategic decision rather than a choice of logo.

What is the Brand Identity Canvas?

The Brand Identity Canvas draws on decades of brand strategy: Marty Neumeier's brand as promise, Jungian archetypes, Aaker's brand identity model and Simon Sinek's Golden Circle. The canvas forces eight decisions onto one page: four strategic (purpose, vision and mission, values, personality) and four expressive (promise, voice and tone, visual identity, story). Putting them together shows where internal direction and external expression drift apart.

The problem it solves: in many organisations 'the brand' lives in scattered documents: a style guide here, a mission statement there, a tone of voice document on a department drive. Nobody can explain in 60 seconds what the brand stands for. The canvas brings it all together, so that marketing, sales, product and HR work from the same identity.

Where it falls short: it describes your identity, not your position in the market or your strategy for winning it. Combine it with a Marketing Strategy Canvas for positioning and competition, and with a Value Proposition Canvas for the fit with customer needs.

When do you use it?

Reach for the canvas when you are building or repositioning a brand, for a rebrand, or when you notice that different departments explain the brand slightly differently.

For the market strategy around it: the Marketing Strategy Canvas. For the fit between brand promise and customer jobs: the Value Proposition Canvas.

How to fill it in

Work from the inside out: first purpose and vision, then personality and promise, then voice and visuals. The story block comes last: it is the summary in narrative form.

01

Purpose / Why

The fundamental reason your organisation exists, beyond product, profit or market share. Not a marketing claim, but the shared belief that guides choices.

Questions that help

  • ·What would be missing from the world if we stopped?
  • ·Which belief connects our best people?

Example

'Bringing building teams out of the stone age of planning.'

Common mistake

Writing a purpose that would fit any company ('connecting people', 'delivering the best').

02

Vision & Mission

Vision = the world as you want to see it. Mission = what you do to bring that world closer. They are often confused, but the difference is useful: the vision gives direction, the mission gives work.

Questions that help

  • ·What does the world look like if we succeed?
  • ·What do we do every week to bring that world closer?

Example

Vision: 'A construction sector where no crew ever again turns up at an empty building site.' Mission: 'We make planning so simple that every SME construction firm can do it themselves.'

Common mistake

Writing vision and mission as a single blob, which loses all sharpness.

03

Core Values

3 to 5 principles that guide behaviour and decisions. Testable in practice: if you dropped them tomorrow, something would change in how you work.

Questions that help

  • ·Which behaviour do we already reward without saying so?
  • ·Which decisions were we proud of, and what lay behind them?

Example

1. Customer > product. 2. Honest > nice. 3. Shipped > perfect.

Common mistake

Posters full of clichés ('integrity', 'excellence') that nobody links any behaviour to.

04

Personality / Archetype

The brand as a person: which archetype do you embody (Hero, Sage, Outlaw, Caregiver, Jester, …)? Which behaviour fits, and which does not?

Questions that help

  • ·If our brand were a person, how would they talk at a party?
  • ·Which two archetypes dominate? What is the mix?

Example

Sage with a touch of Outlaw: serious about data, irreverent about 'we have always done it this way'.

Common mistake

Choosing three archetypes so as not to exclude anyone, which loses you your profile.

05

Promise & Positioning

The place you occupy in the customer's mind, in one sentence: for X who want Y, we are the Z that A. Concrete, exclusive, credible.

Questions that help

  • ·What do we promise that a competitor cannot say?
  • ·Which claim could we prove tomorrow?

Example

For SME construction firms that want to halve planning rework, we are the tool that works in the language of Dutch construction specifications.

Common mistake

Keeping the promise vague ('the best planning tool'). It proves nothing and excludes nobody.

06

Voice & Tone

Voice = your consistent way of speaking (word choice, rhythm, register). Tone = how that voice shifts with the moment (launch versus outage, sales versus support).

Questions that help

  • ·Which 5 words do we use, and which 5 never?
  • ·How does our apology letter sound compared with our launch announcement?

Example

Voice: direct, expert, dry humour. Tone during an outage: short, factual, no grovelling.

Common mistake

Writing a style guide without examples, so nobody knows how it sounds in practice.

07

Visual Identity

Logo, typography, colour palette, imagery and layout principles. Not only 'what it is' but 'how you use it': the dos and don'ts.

Questions that help

  • ·Which 3 visual traits make us instantly recognisable without a logo?
  • ·What must we never do visually?

Example

Gold (#FFFFFF) as the only accent, Plus Jakarta Sans heavy for headlines, photography always in available light, and never stock photos of hands on laptops.

Common mistake

Using stock photos to launch faster, which wears the brand out.

08

Brand Story

The short version of your story in narrative form: hero (the customer), problem, guide (you), plan, success. 100 to 150 words. The other blocks, written as prose.

Questions that help

  • ·Who is the hero of our story, and what problem do they have?
  • ·How do we help them win, concretely and briefly?

Example

Example: 'Job planners in SME construction lose hours to planning rework. We, a team from both construction and software, built a tool that works in their language. Within 60 days you halve the rework. No more Excel, no more rows on the building site.'

Common mistake

Starting the story with yourselves instead of with the customer.

Common mistakes

A purpose that is too generic

'Connecting people' fits any company. Make it specific enough that half the market says: not for me.

Values as a poster, not as behaviour

If you dropped a value tomorrow and nothing changed in how you work, it was not a value.

Confusing vision and mission

Vision = the world. Mission = what you do. Two separate sentences, or you lose direction.

A promise that excludes nobody

A good promise excludes segments. 'Everyone' is not a segment.

Voice without examples

Adjectives ('friendly, knowledgeable') say nothing. Sentences from real communication say everything.

Visual identity without don'ts

What you may not do prevents dilution faster than what you may do.

Frequently asked questions

What is the difference between brand identity and brand image?

+

Identity is what you want to be (internal, something you can direct). Image is what the market thinks you are (external, measured). This canvas directs identity.

Do I have to choose between the 12 Jungian archetypes?

+

One dominant plus one supporting archetype works best. Three or more becomes too diffuse to express consistently.

How often do I update this canvas?

+

Vision, purpose and values: every 3 to 5 years. Promise and positioning: every year. Voice and visuals: as needed, often linked to a rebrand.

Does this canvas work for personal branding?

+

Yes. Replace 'organisation' with 'you'. All eight blocks apply, and the story block becomes even stronger.

What if different products need different identities?

+

Then you have a brand architecture question (Aaker). Start with the identity of the parent brand, then the sub-brands.

How do I measure whether my brand identity works?

+

Aided and unaided brand awareness, NPS, blind tests in which respondents have to recognise the brand without the logo, and internal tests: can every employee repeat the promise in one sentence?

Does copywriting belong in this?

+

The principles do (voice and tone), the finished copy does not. That belongs in a separate copy bank or style guide.

Is a brand identity not the same as a style guide?

+

No. The style guide is the operational detail (which colour, which margin, which font size). Identity is the strategic foundation beneath it. Identity first, then the style guide.

What does a filled-in Brand Identity Canvas look like?

An empty canvas is the easy part. The hard part is what goes in it. I'll send you a completed Brand Identity Canvas: a fictional company, real wording, sharp enough to base decisions on.
